YouTube ads for a $5,800 offer, from break-even to 4.84x

How my team took a business coach’s YouTube ads from barely breaking even to a 4.84x return: a seven-campaign audience test, ruthless keyword pruning, and a budget that grew only as fast as the booked calls justified it.

01 · The problem

YouTube ads for a $5,800 coaching programme were returning 1.09x, close enough to break-even that scaling them would only have scaled the loss.

02 · What we did

Rebuilt the account as a seven-campaign audience test, using custom intent, competitor, URL and affinity audiences, then cut every keyword that didn’t produce calls.

03 · What it moved

A 4.84x return, 1,185 booked calls and $1.51M in revenue, with monthly spend grown from $20K to $150K.

The challenge

Break-even ads can’t be scaled

The coach sold a $5,800 programme through sales calls, and YouTube was meant to fill the calendar. At a 1.09x return, every dollar in came back as barely a dollar out. More budget would have bought more of the same.

A high-ticket offer needs the right few thousand people, not the most views. The job was to find out which audiences actually booked calls that turned into sales, before spending anything serious.

The test

Seven campaigns, each testing one audience idea

AudienceWho it reachesWhy it suits a high-ticket offer
Custom intentPeople who have recently searched Google for terms close to the offerThey are already looking for the problem the programme solves
Competitor interceptionPeople searching for, or watching, other coaches in the spaceThey have already decided to buy coaching; the question is from whom
URL audiencesPeople who browse sites like the competitors’Reaches the same buyers through the pages they visit
AffinityBroader interest groupsReach for later, once the tighter audiences had proven themselves

Seven campaigns ran side by side at about $650 a day in total, so each audience was judged on booked calls, not views.

Execution

Earning the budget, step by step

01 · Prune

Keywords inside the custom intent audiences that brought views but no calls were cut, concentrating spend on the terms that booked.

02 · Prove

Six sales, $34,800, in the first two weeks of the test.

03 · Earn the budget

That result moved the monthly budget to $40K.

04 · Scale

Spend grew to $150K a month as the return held, ending at $312,291 of spend against $1,513,800 of revenue.

What made the difference

Why it worked

Test audiences, not ads

On a high-ticket offer the audience decides the outcome, so each campaign isolated one audience idea.

Judge by calls that show up

A 71% show rate on 1,185 calls meant the ads were reaching people who were serious, not just curious.

Let results set the budget

Spend rose only after the sales arrived, from $20K to $40K to $150K a month.
